Key takeaways
- Compare like-for-like lead groups, with the same booking definition and time to develop.
- Do not count a reschedule as a second acquired booking or treat an open quote as a won job.
- Keep unknown source attribution and missing costs visible instead of filling the gaps with guesses.
Define the number before building the dashboard
This guide uses one booked opportunity per original enquiry. A confirmed estimate counts as booked; a tentative conversation does not. If that appointment is rescheduled, it remains the same acquired opportunity. Keep cancellations, attendance and won jobs as separate outcomes.
For a cost-per-booked-estimate report using this definition, retain the historical booking even if the customer later cancels. Show the cancellation count next to it. If you instead want cost per attended estimate, change both the denominator and the label. Do not silently change the meaning between sources.
Cost assigned to the lead group ÷ unique opportunities with a confirmed estimate booking
This is a source-cost measure. It is not profit or necessarily your full customer-acquisition cost. Staff time, software, travel and other costs belong in a fuller view when you have consistent records for them.
Match the spending to the leads
Use an arrival-date group, such as leads received during one month, and follow their outcomes through a stated review date. A booking made in the following month still belongs to that original lead group. Keep a separate calendar report for this week’s appointments.
For paid lead purchases, assign the actual delivered-lead charges and confirmed adjustments to that group. Keep prepaid, undelivered leads outside its cost. For an advertising campaign, document the campaign cost and date boundaries you use. If that spend cannot be reliably assigned to the selected enquiries, label the allocation as an estimate or report the broader campaign period instead.
Do not label website leads “free” just because they lack a lead invoice. State which website, advertising or content costs are included, excluded or unavailable. Avoid adding a provider’s internal ad spending to an invoice when you did not pay it separately.
Keep four records connected
- Lead record: stable opportunity ID, original source evidence and arrival date. Preserve unknown or conflicting attribution.
- Cost record: invoice or campaign reference, gross assigned cost, confirmed adjustments and net assigned cost.
- Booking record: first confirmed booking, appointment reference, later reschedule/cancellation and attendance.
- Outcome record: current quote status, won/lost decision and review date.
A call followed by a website form may be two interactions with one opportunity. Preserve both interactions, but choose and document a counting rule before combining them. A household with a separate later project may require a new opportunity rather than merging everything by phone number forever.
LMC’s PPL results guide covers the wider buying decision and lead-to-job measurement. Here the goal is a report whose displayed total can be traced back to the underlying records.
A fictional example: cheap leads are not the same as cheap bookings
| Source | Assigned cost | Unique leads | Booked opportunities | Cost / booking |
|---|---|---|---|---|
| Source A | $600 | 20 | 3 | $200 |
| Source B | $800 | 10 | 5 | $160 |
| Source C | $300 | 6 | 0 | Not yet calculable |
Source A has the lower cost per lead, but Source B has the lower cost per booked estimate in this fictional group. That does not establish which source is more profitable. Attendance, project size, job costs, sales outcomes and the number of unresolved opportunities still matter.
One additional booking can move a small sample sharply. Keep the counts and open decisions visible. Do not use an arbitrary minimum sample as a promise of certainty, or judge a new group against one that has had much longer to convert.
Use the reconciliation worksheet
Download the source-report worksheet (CSV) ↓
The file contains column headings and one clearly labeled fictional example. Replace the example with one row per source and arrival-date group. Its example uses $650 gross assigned cost minus a $50 confirmed adjustment, giving $600 net; divided by three booked opportunities, that is $200 per booking. Enter your calculated value after reconciling the records—the CSV does not calculate automatically.
- Choose the group start, group end and review date.
- Reconcile gross costs and confirmed adjustments to the source records.
- Count unique leads, booked opportunities, cancellations, attended estimates and won jobs separately.
- Divide net assigned cost by booked opportunities only when the denominator is greater than zero.
- Record excluded costs, uncertain attribution and unresolved opportunities beside the number.
Check the report before acting on it
Try one reschedule, a duplicate form, a confirmed credit, a cancellation and a late booking in a test group. The reschedule should not add a second booking. The credit should have a traceable effect on cost. The late booking should update its original group, with the new review date visible. A missing cost must not become zero.
If several systems claim the same customer, do not add all their attributed conversions together and call the total unique bookings. Show source evidence, your allocation rule and the uncertainty. The report describes recorded outcomes; it does not prove which channel caused a sale.
What Lead Holler is designed to show
Lead Holler connects lead-source costs with booked estimates. Signups are open now; confirm your data connections and reporting setup during onboarding. This guide and worksheet work independently of the software.
Lead Holler is made by Land More Calls. If your own results show shared leads are expensive per booking, LMC’s exclusive leads may be an option where the trade and territory qualify. That affiliation should be clear, and the report should still show the actual numbers even when another source performs better. Buying LMC leads is your call.
